
Your accounts payable inbox fills up every day. Supplier invoices arrive as PDFs, scanned images and photos of receipts taken in a van. Someone opens each one, types the supplier, date, amounts and tax into QuickBooks or Xero, then hunts for the matching purchase order. At month end, the same person chases approvers by email and fixes the typos.
That work is slow, repetitive and easy to get wrong. A transposed digit means a wrong payment. A duplicate invoice slips through because it arrived twice with a different file name. Late approvals cost you early-payment discounts and supplier goodwill. AI invoice processing automation takes the typing and matching off your team, so they only handle the invoices that genuinely need a person.
What this automation does
Every invoice or receipt that reaches a dedicated inbox or upload folder is read automatically. An AI model extracts the supplier, invoice number, dates, line items, totals and tax. The workflow checks the result against your purchase orders, your supplier list and past invoices to catch duplicates. Clean invoices are created as drafts or bills awaiting approval in QuickBooks Online or Xero. Anything that does not match goes to a person with a clear note explaining why.
Your finance team stops keying data and starts reviewing exceptions. Nothing is paid without the approval steps you already use.
How it works, step by step
- Collect. Suppliers send invoices to an address such as invoices@yourcompany.com. Staff can also upload receipts through a simple form or a shared folder.
- Prepare the file. The workflow saves the original, converts images and scans to text with OCR where needed, and splits multi-invoice PDFs.
- Extract fields with AI. A language model reads the document and returns structured data. That includes supplier name, tax number, invoice number, issue and due dates, currency, line items, subtotal, tax and total. It also returns a confidence level for each field.
- Validate the maths. Line items must add up to the subtotal, and subtotal plus tax must equal the total. A mismatch is flagged immediately.
- Match the supplier. The supplier is matched to an existing contact in your accounting system by tax number, email domain or name. Unknown suppliers are never created automatically.
- Check for duplicates. The workflow compares supplier, invoice number, amount and date with recent bills, including near-matches that differ only in formatting.
- Match to the purchase order. Where you use purchase orders, it checks quantities and prices against the PO and, if you track them, the goods received.
- Suggest coding. Based on the supplier's history, it proposes the expense account, tax rate and tracking category or class.
- Post for approval. Clean invoices are created as draft or awaiting-approval bills in QuickBooks or Xero, with the original PDF attached.
- Route exceptions. Mismatches, low-confidence fields and new suppliers go to a reviewer through Slack, Teams or email, with a link and a short reason.
Tools we use

- QuickBooks Online or Xero, connected through their official APIs. Other accounting systems are possible if they offer an API.
- An OCR and extraction layer. An OCR engine reads scans, and a language model interprets the text. The model can be OpenAI's, Anthropic Claude, or a private open-source model you host.
- Your email platform and file storage, such as Microsoft 365, Google Workspace or SharePoint, for intake and archiving.
- Slack, Teams or email for exception alerts and approval reminders.
API limits, features and pricing for accounting platforms and AI models change. Check each vendor's current documentation before committing to a design.
What you need to get started
- Access to your accounting system through a user or app connection with the right permissions, plus the invoice inbox.
- Sample invoices: fifty or more real examples from your main suppliers, including awkward ones such as scans, credit notes and multi-page PDFs.
- Your rules: approval limits, when a PO is required, price and quantity tolerances, and how you code common expenses.
- A decision owner, usually the finance manager or controller, who decides what counts as an exception.
Typical scope and timeline
A first version is typically one to three weeks of work. It reads invoices from one inbox, extracts and validates fields, checks for duplicates and posts drafts to QuickBooks or Xero. Purchase order matching, multiple entities, currencies and unusual document formats can extend that. Treat this as an estimate. We confirm the scope after testing your sample invoices.
We usually start with your top suppliers by volume. They cover most of the workload, and their formats are consistent enough to tune quickly.
Risks and how we handle them
Wrong extractions
AI extraction is good but not perfect, especially on poor scans and handwritten receipts. We never let a model approve or pay anything. Every bill lands as a draft or awaiting approval. Fields below a confidence threshold, failed totals and new suppliers always go to a person. We also watch for changed bank details on an invoice, a common sign of invoice fraud, and flag them for verification by phone.
Privacy
We send the model only the document text it needs, not your full ledger. For sensitive data, a private model running on your own infrastructure means invoices never leave your environment. We have deployed this approach before. For a regulated enterprise client, a private on-device AI deployment eliminated $4.2K a month of OpenAI spend. No customer data leaves the laptop.
Failures
Every invoice is logged when it arrives and tracked to a final status. Failed API calls are retried, and anything stuck is reported to an admin channel. Nothing disappears silently, and the original file is always archived.
When not to build this
- You process a small number of invoices a month. Manual entry may be cheaper than building and maintaining a workflow.
- Your accounting platform's built-in bill capture or an established AP add-on already handles your formats well. Try that first and check its current pricing.
- Your approval rules are unclear or change every month. Agree them before you automate them.
